Portulano Advisors
Independent advisory for capital-intensive companies. We help leaders in oil & gas, energy, infrastructure and industry find opportunities for growth, productivity and margin in technology, processes and new businesses, and carry what works all the way to results.
Let’s talkThe problem
More often, good theses fail to make it through their own organization. They do not win priority, do not secure capital, and stall before they reach the P&L. Meanwhile, initiatives without traction keep consuming budget, because shutting them down tends to cost more politically than keeping them alive.
Why capital-intensive is different
Approaches such as lean startup and MVP were born in the world of digital startups and assume cheap, fast and reversible experimentation. In oil & gas, energy, infrastructure and industry, that holds for digital and administrative processes, but not for anything that touches operations. Changing a maintenance routine or the way a vessel is mobilized affects assets, CAPEX, contracts, safety and processes across several functions at once, and a mistake there is expensive and hard to reverse.
Starting small is still the way. The hard part is choosing where, knowing what to measure, and recognizing when the evidence justifies the next step. The bottleneck is rarely ideas or technology. It is mobilizing commitment, from the first test to the result.
Commitment ladder, illustrative. The bars show the capital committed at each stage and the line shows the uncertainty that remains. Uncertainty falls quickly at the start, with few resources, and capital grows most at the end, once the evidence supports it.
What we do
We start with where the company needs to grow, defend margin or gain productivity, and through which paths. It may be a new revenue avenue, a commercial model, AI applied to operations, supply chain automation or a new way for functions to work together.
Then we help decide what deserves more capital, people and executive attention, and what should be redesigned, put on hold or stopped. Stopping at the right moment is also a result, because it frees resources for what has traction.
Decision map, illustrative example
Our work does not end with the recommendation. We stay alongside leadership until the analysis becomes decisions and committed resources. Execution stays with the company’s teams and partners, better prepared to give initiatives traction after we leave.
Who we work with. Boards, C-suite and heads of operations, supply chain, commercial, strategy and new business, at operators, service companies, infrastructure, ports and logistics. Much of this change happens outside R&D. For technology companies, the same logic applies from the other side of the table, because a finished solution still has to win the client’s commitment and become recurring revenue.
Engagement paths
Each path is designed after a first conversation about where the company stands, what is at stake and what a good result would look like there. Our commitment is to create impact.
Portulano
Industry is not a market we learned to serve. It is where we come from. Portulano grew out of two decades inside oil & gas and infrastructure companies, combined with academic research on how organizations mobilize possibilities under uncertainty. Experience shows where initiatives get stuck. Research helps explain why.
We are a boutique by choice, with few clients at a time and the founding partner directly involved in all of the work.
Under uncertainty, there is no way to know in advance which bets will pay off. What sets companies apart is finding out progressively, concentrating resources where evidence appears and withdrawing them where it does not. An initiative moves forward when three things happen.
If any one of them fails, the initiative does not move forward, however good the technology.
An international network, mobilized on demand. When the challenge calls for it, we bring in researchers and executives with operating experience, assembling in each engagement the capabilities the problem requires.
